Removed

  • The freebuff runtime is gone (#600; bb217b3). It was a discovery stub with no headless transport, so it never ran. agent scan, the adapters list and doctor no longer list it, and an org that declares runtime: freebuff now fails validation as an unknown runtime.

Changed

  • The release org is now a sections org with a much smaller startup context per role. Eight sections (build, qa-cli, qa-integration, qa-runtime, repair, docs, ship, audit) hand work over as nine schema-validated documents (build-record, test-record, qa-*-record, fix-record, docs-record, prep-record, audit-verdict) instead of long free-text reports; publisher accepts the evidence records and the audit verdict before PUBLISH, release-auditor accepts the release commit's prep-record, and every section caps rework at 2 rounds. The 29 KB rules skill pinned to every role is split into a ~5 KB shared core plus per-role skills, the publisher's PREFLIGHT, SETUP, PREP and PUBLISH procedures load on demand, and the generic library skills moved to each role's on-demand pool, so a role's startup prompt dropped from about 37-63 KB to 14-16 KB (captain 28 KB). All safety gates are kept (release lock, GitHub Tests gate, completion_evidence, GO verdict plus approving audit before PUBLISH, publish, push, tag, release, Pages, local-main sync, issue filing and cleanup order, sandbox policies). Every role is pinned to claude-sonnet-5-5; docs-writer now runs at low effort. Re-sign the org (monomind org sign release) after pulling.

Fixed

  • The createorg skill budgets the roster (#25; 4f69074, 94f8b7e, bdac83d). Flat orgs hold 4 roles; sections orgs take up to 10 sections of 4 roles each (default 3), one-role sections allowed only for real gates; the skill shows the sections shape and defaults to cheap tiers. Later createorg commits (7d316d8, b095f16, 410e979, 1d44bef) group adjacent stages into sections of 2-4 roles, make the terminal section publish nothing, list-or-deny each sensitive tool, and put the boss-briefs rule and autoApproveTools in every org.
  • org validate warns on large rosters (#25; 117f3a2). Large flat rosters and oversized sections now produce a warning.
  • Check #21 fires only for answer-sheet documents (55292c4). It no longer reports on documents where its checks cannot apply.
