msg now asks you far fewer questions and does more of the routine work by itself. Setup happens the first time you need it, not as a separate chore. Every step tells you what to run next. The gates are more honest about what they actually checked. This is a major release: several flags are gone and the hand-off between /pre-merge and /merge changed, so read "Changed or removed" before your next run.

✨ New

  • Type a bare /msg and it tells you the next step for each feature in progress — up to four suggestions, each with a one-line reason. Pick one to run it, or open the full menu.
  • You never have to remember to set up. If your project has no msg setup yet, any command runs setup first, then carries on with what you asked.
  • /msg --update now refreshes everything in one pass — msg's own files, the pre-merge settings and the merge settings — behind a single approval.
  • /eng --bug "<what is wrong>" files a bug you found by hand as a numbered report, then fixes it.
  • /intake --health finds backlog rows that went stale, were shipped but never closed, or duplicate each other, and fixes wrong statuses after one confirmation.
  • /intake --brainstorm on|off decides, per project, whether intake suggests related ideas. New projects start with it on.
  • /plan-pm --update edits the content of an existing plan document and shows you what changed.
  • --review on|off on /plan-pm and /plan-em turns an automatic plan review on or off. It is off by default; msg only suggests the review.

📈 Improved

  • Intake starts with one question — "What are you trying to build?" — and works out the idea, goal, type and splits from your project. It asks more only when it truly cannot tell.
  • Grades are simpler: complexity and sequencing, each with a plain-English label.
  • A plan document's number now matches its backlog row number, so #7 in the backlog is PRD 7.
  • Plan documents no longer carry invented numbers. A feature can list several acceptance criteria. The error section is checked against a standard list of failure types.
  • Plan review gives one result block, logs minor findings without asking you, and says plainly "Not certified" when a critical issue is still open.
  • /plan-em shows the team it picked in one line and only asks when something is unusual. After planning it gives a three-line summary and asks "Start the build now?" — it never starts building on its own.
  • /eng --build runs one build loop, asks one question at the end ("Commit?"), and treats the tickets as the only spec. Each bug gets at most three fix attempts; after that it is handed to you instead of looping.
  • /pre-merge gives honest results. A check that could not run says "not run" and why, rather than passing quietly. Quick smoke checks always run. The final verdict is computed by a script, not by the model.
  • When /pre-merge finds problems, it fixes them by itself — up to two rounds — in the same conversation.
  • /pre-merge tags your critical tests by itself as part of the gate, and asks about merge conflicts outside the gate rather than in the middle of it.
  • /merge with no flag picks the right step: staging if it has not been signed off, production if it has (or if you have no staging).
  • On a direct-to-production project, /merge now gives you a test script and asks one "Tested and ready to ship?" question before it ships.
  • If a release fails after shipping, the fix loop — bug report, fix plan and fix build — runs by itself once you have answered the rollback question.
  • Progress messages during long runs are always on.

⚠️ Changed or removed (breaking)

  • /pre-merge now stays on your machine. It checks your branch and ends with "Next: /merge". It never pushes and never opens a pull request.
  • /merge now pushes your branch, opens the pull request and waits for CI. Run it after /pre-merge passes.
  • /pre-merge --init and /merge --init are removed. Each sets itself up on its first run. To re-scan an existing project, use /pre-merge --update, /merge --update, or /msg --update for all of them at once.
  • /merge --bump and /merge --prd are removed. The next version defaults to a minor bump; use --version for any other number. The plan document is found from the branch name, or msg asks you once.
  • /pre-merge --update-criticality, --prd, --quiet and --status are removed. Test tagging is now automatic and the plan document is found from the branch name.
  • --quiet and --status are removed from /eng, /plan-em and /merge. Progress messages are always on.
  • The --cto and --eng setup modes of /msg --init are removed. There is one setup interview for everyone.
  • The team-or-solo choice in /plan-em is gone. It always runs as a team; it is no longer a saved preference.
  • /plan-pm --update changed meaning. It now edits a plan's content. The old format-only conversion moved to /plan-pm --migrate.
  • Plan review is now a step you choose. msg suggests it; turn on --review on to have it run by itself. The check /plan-em runs before a build is unchanged.
  • The token-cost part of an intake grade is dropped. Older rows that still carry it read fine; the extra part is ignored.
