Hybrid Protocol Files Architecture

Problem: After long sessions, context compaction might compress CLAUDE.md content. Monolithic CLAUDE.md (~1000 lines) difficult to maintain.

Solution: Modular protocol files

  • New .claude/protocols/cold-start.md (600+ lines)
  • New .claude/protocols/completion.md (490+ lines)
  • CLAUDE.md reduced to ~330 lines (router architecture)

Benefits:

  • Token economy: 60% reduction (8.7k → 3.5k router + 3-4k on demand)
  • Protocols read fresh from disk, immune to compaction
  • Better maintainability and navigation
