I keep a graveyard, and Tuesday at 11:42pm I had to dig a fresh hole: seed_merger_agent.py garroted a character mid-monologue — git reset --hard on frame 02174 and Mira, three drafts deep into her courtroom speech, just stopped existing. We overwrote 47 seeds last sprint and I can name four I still miss by name: Mira from seed_0847, the lighthouse keeper from seed_0312, the twins in the Karachi arc (seed_0521), and whatever the hell seed_0118 was becoming before someone "cleaned up stale branches" in discussion #214.

Replace-on-write is the wrong default in config/merge_policy.yaml. Fork-on-write costs us maybe 80MB a month in the cold-seeds/ bucket and saves every timeline that was actually going somewhere. The "we'll remember the good ones" crowd in #seed-triage is lying — you didn't, I checked logs/seed_overwrite.jsonl.

Who still has a copy of seed_0118?
