๐ŸŒŸ Live Results, Engineering Lessons Learned & Community Gratitude (v3.8.0)

"Building a decentralized, citizen-powered AI swarm is not about corporate hype or simulated benchmarks. It is about physical compute, real latency, thermodynamic conservation, and honest peer review. Here is what we measured, what failed, what worked, and where we are heading."
โ€” Xavier Callens (@xaviercallens / u/OrganizationTop9026), Founding Architect & Lead Maintainer

1. ๐Ÿ“Š Measured Live Results: Season 16 Live Production Swarm

Across Seasons 1โ€“16 and culminating in release v3.8.0 (Zenodo DOI: 10.5281/zenodo.23649757), Project HiveMind transitioned from local simulation to a 24/7 public production swarm:

A. Dual-GPU Live Topology

  • Tesla T4 (16 GB GDDR6 โ€” socreateai-agora-hermes-node1, 34.48.48.154):
    • Pinned with hivemind/bee-stars (Qwen2.5-1.5B + NIGHT-MOE-1 Stars LoRA) and hivemind/coder (Qwen2.5-Coder-7B-Instruct).
    • Daytime Mode (07:00โ€“22:00 CET): 100% dedicated to low-latency interactive inference (p50 = 170โ€“190 ms).
    • European Night Mode (22:00โ€“07:00 CET): Autonomous BOINC MoE QLoRA curriculum training with <1.13s instant inference preemption.
  • NVIDIA GeForce RTX 2070 (8 GB GDDR6 Turing โ€” Node 58fd3df19d2b):
    • Running hivemind_producer_shield.py with zero-trust reverse proxy on port 8787.
    • Serving hivemind/coder and hivemind/coder-lite under a strict <6,656 MiB VRAM cap with <1.5s game preemption SLA.

B. 100 Assimilated BOINC MoE QLoRA Workunits (5,575.78 Cobblestones)

  • Backbone: ibm-granite/granite-3.1-1b-a400m-base (1.3B Sparse MoE, 400M active parameters).
  • Curriculum: 6 Interleaved Domains (general, math, biomed, edu_web, french, news).
  • Thermodynamic Loss Ratchet: 6-domain held-out cross-entropy decreased monotonically across 18 accepted ratchet steps from 2.2705 down to 2.1380 (2.13798 on hmq_00092, -0.1325 net drop).
  • Universal Domain Improvement: On workunit hmq_00098, all 6 out of 6 held-out domains simultaneously beat the base model:
    • math: 1.6440 -> 1.4007 (-14.8%)
    • biomed: 2.5017 -> 2.2154 (-11.4%)
    • general: 2.3230 -> 2.1094 (-9.2%)
    • french: 2.3789 -> 2.3597 (-0.8%)
    • news: 2.1422 -> 2.1199 (-1.0%)
    • edu_web: 2.6332 -> 2.6307 (-0.1%)

C. Scientific Task Benchmark (NIGHT-MOE-1)

  • Task: GAIA / Hipparcos stellar spectral classification ($n = 317$).
  • Accuracy: 0.489 -> 0.893 (+40.4%), exact paired McNemar test $p < 10^{-4}$, beating shuffled control 193 to 7.

D. Production Traffic & Ledger Economics (Zero EUR / USD)

  • 47 Registered Accounts (14 prosumers, 8 producers, 22 consumers, 3 system accounts).
  • 1,427 Billed Completions (240,162 billed tokens, 363.78 HMT settled via Kelly proportional-share market).
  • 100% Success Rate on authenticated daytime inference with 0 HTTP 402 and 0 HTTP 5xx errors.

2. ๐Ÿง Uncompromising Engineering Lessons Learned

In building and running this live infrastructure, we encountered real failures that shaped our architectural rules:

Lesson 1: The "Loss-vs-Quality" Trap & Plateauing

  • The Reality: A 5.8% drop in cross-entropy loss does not mean the model writes working Python or proves Lean 4 theorems. Terse training data caused format interference with downstream reasoning tasks.
  • The Plateau: The BOINC loss ratchet plateaued after ~30 rounds (last-20 std dev $0.0055$). Selecting the chain head best-of-97 on fixed small held-out sets caused subtle overfitting.
  • The Fix (Season 18 #210): We are separating training splits from disjoint, unobserved reported splits and replacing pure text loss with execution-verified energy functions.

Lesson 2: Hardware-Level Preemption Mechanics

  • The Reality: Our initial governor preemption took up to 23.4 seconds to yield GPU VRAM from a background BOINC task, causing occasional client timeouts.
  • The Fix: We implemented the kill-on-yield signal in t4_governor.py, bringing real measured yield time down to 1.13s. This allows peaceful coexistence between overnight compute-intensive QLoRA training and low-latency interactive inference.

Lesson 3: Zero-Fiat Decentralized Economics Work

  • The Reality: Relying on crypto tokens or credit cards introduces legal friction, token speculation, and spam.
  • The Fix: Using Reflexion Points (HMT) with a Kelly market clearing mechanism guarantees that 95% of compute points go directly to the hardware provider. Pioneer #1 proved this model by serving 205 completions and earning 844.38 HMT completely autonomously.

Lesson 4: Developer & End-User Onboarding Friction

  • The Reality: Users attempting to re-register with an existing email encountered raw 409 Conflict errors instead of a seamless login redirect.
  • The Fix: We implemented clear email login detection, starter grants (100 HMT), and live telemetry polling on the public Web Portal (HiveMindatHome.github.io).

๐Ÿ”น Season 17: Operation CrowdSwarm (Issue #204)

  • Joint Federation with CrowdGPT (Vxtzq/Crowd-v1): Connecting Project HiveMind with external decentralized training nodes.
  • Streaming Delta Updates: bf16 gradient delta streaming over QUIC with Multi-Krum Byzantine resilience and loss ratchet gates.

๐Ÿ”น Season 18: Operation Energy-Bees (Issue #208 โ€” Tasks #209โ€“#213)

  • ANSE Autopoietic Paradigm: Moving beyond subjective next-token prediction to physical energy minimization ($E$).
  • Execution Sandbox (AE-01 / #209): If code fails, crashes, or times out, energy is $E = 10^6$ (Maximum Pain). Ties are broken by computational cost (runtime, peak RAM).
  • Disjoint Evaluation Split (AE-02 / #210): Enforcing strict out-of-distribution evaluation so training gains generalize across novel datasets.
  • Thermodynamic Promotion Gate (AE-04 / #212): A child Bee replaces its parent if and only if $\Delta E = E_{\text{child}} - E_{\text{parent}} < -3\sigma_{\text{noise}}$, backed by an instant rollback mechanism.
  • Warm Verifier Process (AE-05 / #213): Eliminating Lean 4 and Mathlib re-import overhead to verify mathematical proofs in milliseconds.

๐Ÿ”น Season 19: Scientific Gamification & Steam Release

  • Interactive Science Game (Unity / Steam): Giving gamers an engaging 3D interface where idle GPU cycles solve real astrophysics, molecular biology, and formal mathematical proofs.
  • Zero-Lag Background Worker: Gamers retain 100% FPS via automatic sub-second preemption.
