dev-team

Plugin toolkit for orchestrating a team of specialized AI agents for full-cycle software development — from requirements to tested, reviewed code.

The coordinator (/dev-team) decomposes tasks, dispatches specialist agents with isolated contexts, and enforces inline quality gates: every document is reviewed by doc-reviewer, every piece of code is reviewed by code-reviewer, and artifacts with concerns are automatically sent back for rework (max 1 rework cycle to prevent loops).

Skills are injected dynamically based on file patterns, not loaded globally. This repository includes plugin manifests for Claude Code, Codex, and GitHub Copilot CLI.

Installation

In Claude Code

In Codex

This repository is structured as a Codex plugin directory repository. The installable plugin lives at plugins/dev-team/, and .agents/plugins/marketplace.json exposes it as marketplace dev-team.

Codex uses the plugin through bundled skills. It does not expose the Claude-style slash commands from commands/ as native commands.

Once installed, invoke it with natural language such as:

Use dev-team to plan and implement this feature.
Use dev-team reviewer flow to inspect my recent changes.
Use /ask-backend semantics for this API task.

The Codex skill interprets those phrases, reads the plugin-bundled agents/*.md prompt files, and dispatches Codex subagents via spawn_agent.

No user-specific C:\Users\<you>\... setup is required for the GitHub flow. This repository already contains:

  1. .agents/plugins/marketplace.json
  2. plugins/dev-team/.codex-plugin/plugin.json
  3. plugins/dev-team/skills/, plugins/dev-team/agents/, and plugins/dev-team/commands/

If Codex shows an old cached revision after a repository update, reinstall the plugin from the same Plugin Directory so Codex refreshes the cloned repo cache.

In Claude Code: Coordinators (multi-agent orchestration)

In Codex

Codex does not provide /dev-team or /ask-* as real slash commands from this plugin. Use the same names as prompt phrases instead:

Use dev-team to implement authentication with JWT and OAuth2.
Use dev-team-node semantics to add a NestJS controller and service.
Use dev-team-python semantics to create a Django model and DRF serializer.
Use /ask-reviewer semantics to review my recent changes for security and correctness.

When those phrases appear, the dev-team Codex Orchestrator skill acts as the coordinator bridge:

  1. It interprets the requested coordinator or specialist flow.
  2. It reads the matching prompt templates from commands/ and agents/.
  3. It dispatches Codex subagents with spawn_agent.
  4. It preserves the inline code-reviewer and doc-reviewer gates.
  5. It reports back using the same structured report protocol.

In Claude Code: Shortcut Commands (direct agent dispatch)

Use ask-* commands to dispatch a specific agent directly, bypassing the coordinator. Ideal for single-agent tasks with clear scope.

Context isolation: each agent gets a clean context and does not inherit the coordinator's session. The coordinator includes the full task description, scope boundaries, and report protocol in every dispatch.

Dynamic skill injection: skills are injected into agents based on file patterns (pathPatterns), command patterns (bashPatterns), import detection (importPatterns), and prompt signals (promptSignals) — not loaded globally.

Inline quality gates: every artifact goes through a review-and-rework cycle. Documents are reviewed by doc-reviewer, code by code-reviewer. If concerns are found, the original agent is re-dispatched with findings (max 1 rework). See specs/workflow.md for full mermaid diagrams.

Plugin Structure

For Codex, the canonical install root is plugins/dev-team/, and .agents/plugins/marketplace.json points to ./plugins/dev-team.

Adding a New Agent

  1. Copy agents/_template.md to agents/<agent-name>.md
  2. Fill in frontmatter: name, description (with <example> blocks), model, color, tools
  3. Write the system prompt with role, responsibilities, process, and output format
  4. Include the report protocol at the end
  5. Restart Claude Code — the agent is auto-discovered

  1. Copy skills/_template/ to skills/<skill-name>/
  2. Edit SKILL.md: set name, description, metadata (pathPatterns, promptSignals)
  3. Write skill content (keep under 2000 words)
  4. Put detailed documentation in references/
  5. Restart Claude Code — the skill is auto-discovered

Adding a New Stack

To add support for a new technology stack (e.g., Go, Rust, Java):

  1. Create commands/dev-team-<stack>.md — copy from an existing stack coordinator, adapt detection patterns, greenfield detection, and stack-specific dispatch phrases
  2. Create skills/<stack>-stack/SKILL.md — add pathPatterns, importPatterns, promptSignals for the stack's file types
  3. Create skills/<stack>-stack/references/architecture-patterns.md — stack-specific architecture patterns for the architect agent
  4. Update commands/dev-team.md to list the new stack coordinator

For Codex specifically:

  • dev-team-codex should trigger when the prompt includes dev-team, /dev-team, or /ask-* phrases.
