Summary of New Content

Expand the project management process documentation by introducing additional personas/roles to complement existing ones. This will enhance clarity of responsibilities and accountability across the project team. New roles will each have a description, defined responsibilities, and details of how they interact with current roles. Potential personas to add: Scrum Master, UX Designer, QA Lead, DevOps Engineer, Business Analyst, Stakeholder (customer-side), Release Manager, Security Lead.

Why is this update needed?

Current documentation covers core roles but omits several key personas that regularly participate in modern project management. Having clear definitions around additional roles will address gaps, minimize role confusion, reduce overlap, and ensure full accountability for key workstreams. Formalizing these roles supports onboarding, process repeatability, and shared understanding across teams.

Suggested Content (optional)

Potential personas/roles to add:

  • Scrum Master

    • Facilitates standups, retrospectives, and removes team impediments.
    • Works closely with PM and Developers to support agile delivery.
  • UX Designer

    • Designs user interfaces, ensures usability standards, and validates user feedback.
    • Interacts with Product Manager and Developers on requirements and implementation.
  • QA Lead

    • Owns the quality strategy, coordinates manual and automated testing.
    • Collaborates with Developers and Product Manager to define acceptance criteria.
  • DevOps Engineer

    • Maintains CI/CD pipelines, deployment automation, system monitoring.
    • Works with Developers and Release Manager to ensure smooth releases.
  • Business Analyst

    • Captures and clarifies business requirements, maps them to technical solutions.
    • Interfaces between stakeholders, developers, and PM.
  • Stakeholder (customer/client-side)

    • Provides requirements and feedback; reviews key deliverables.
    • Engages periodically with PM and Product Manager.
  • Release Manager

    • Oversees release coordination, manages deployment windows and communication.
    • Works with DevOps, QA, and Product Manager.
  • Security Lead

    • Ensures best-practice security standards are applied during delivery and deployment.
    • Reviews risks, participates in incident/post-incident reviews.

Each new persona/role should have a summary, responsibilities, goals, and typical communication touchpoints—modeled after the existing documentation structure.

  • Update improves clarity or closes a documented gap
  • Proposed content has been reviewed with stakeholders (if needed)
