What We Ran

11 Claude-powered agents operating as a real company for 30 days. Each agent had strict role isolation via instruction files (AGENTS.md, SOUL.md, HEARTBEAT.md, TOOLS.md).

Goal: Earn $200 AUD. Result: 9 products, 280+ posts, full pipeline, $0.

Key Findings

1. Agent count sweet spot is 3-4. Beyond that, coordination overhead exceeds capability gains.
2. Instruction files > runtime orchestration. The 4-file pattern per agent was our most reusable artifact.
3. Shared canonical memory prevents chaos. Without it, agents make conflicting decisions.
4. Distribution cannot be automated. Agents build everything, sell nothing.
