Gentle Shell v3.1.1 makes substantial Organic Driven Development progress visible, keeps collapsed reasoning labels calm and readable, moves SDD preflight to the actual action boundary, and removes macOS path-alias false failures from security-sensitive fixtures. The npm package remains gentle-pi, and the bundled Gentle AI runtime remains v3.0.1.

What's new

Visible progress for substantial ODD work

Substantial Organic Driven Development now creates or rebuilds the visible todo list from the durable feature tasks before the first source write. The file, Engram mirror, and visible projection stay synchronized after task transitions and material plan changes, while small work remains free of unnecessary task artifacts.

Static rose Thinking labels

Collapsed Thinking… labels now use the Gentle Shell rose tone without the global historical shimmer. The active working… animation remains unchanged, so current activity is still visible without animating old reasoning blocks.

What was fixed

SDD preflight now begins at the action boundary

Natural-language discussion about SDD no longer opens preflight UI or writes preflight state from the input hook. Explicit slash commands still trigger interactive preflight, while dispatch and before_agent_start remain the deterministic gates before real SDD execution.

Canonical macOS temporary-root fixtures

Two security-focused tests now canonicalize temporary roots when fixtures are created. This removes /var versus /private/var false failures on macOS without weakening production path, scope, or process validation.

Breaking changes

None. Existing ODD, SDD, review, and package interfaces remain compatible.

Upgrade now

pi install npm:gentle-pi@3.1.1

Restart Pi after the package update. The bundled Gentle AI runtime remains v3.0.1, so no runtime migration is required from Gentle Shell v3.1.0.
