Orchestrator alpha 3: prepared teams and unified downloads
Orchestrator remains alpha. This is the current complete alpha distribution, replacing alpha 2 for desktop and signed Android installations.
Prepared teams, automatic local briefs, personal projects/money/coaching/agenda workflows, and the latest monochrome interface are now included in the desktop downloads. Existing assistants and records are retained; Compass prepares a local overview, and additional roles are available under Team > Add prepared team.
Version correction
The earlier 0.2.0-beta.1 and 0.2.0-beta.2 names were development labels, not an approved move to beta. PR #11's features and PR #14's interface are preserved. PR #16 records the correction as a new commit without rewriting shared history. Historical tags, releases, QA APKs and their original evidence remain available. The signed alpha continues as 0.1.0-alpha.3; Android versionCode advances to 5, so the corrected display version does not downgrade the app.
Upgrade while preserving your data
- Stop your current gateway and back up its entire workspace directory, including its database and encryption key. Preserve any externally configured master key.
- Extract the new desktop archive into a new program folder, then launch it with the same workspace path and configuration. Do not copy a fresh database over your existing workspace.
- Install the signed APK below over the signed alpha app. Do not uninstall or clear app data. The application ID and signing certificate are unchanged. Historical
.debugQA apps remain separate and are not the upgrade route. - Check your records and settings before retiring the previous program. Updating only the phone does not update the gateway. There is no automatic updater.
Validation
Type checks and 101 application tests; 75 browser checks (3 device-applicability skips); 4 packaging/path tests; actual native desktop smoke checks on all six targets; Android build/unit tests/lint and 13 native emulator journeys; Docker and CodeQL checks. The signed alpha 2 to alpha 3 upgrade was exercised without clearing or uninstalling, retaining encrypted records, key, custom assistant, report review, watch, project, knowledge, layout, desktop theme/session, and phone origin/session. Reviewed actual upgraded desktop/phone screenshots.
release-manifest.json identifies the exact source commit, successful CI runs, APK signer/version, artifact hashes and final upgrade evidence. SHA256SUMS.txt covers the six desktop archives, signed APK and manifest. Desktop bundles include Node.js and remain unsigned portable archives. The APK is signed and non-debuggable.
This is still pre-release software. Physical-phone/TalkBack and live-provider acceptance remain separate from emulator and fixture QA. Cross-version workspace upgrade was directly tested on Windows x64; other desktop platforms passed their native packaging/smoke checks. See the tagged documentation for scope and remaining limits.

Historical alpha development QA at 7525bc3 (originally labelled beta 2)
Historical debug QA snapshot. The original beta 2 label was a development naming error; Orchestrator remains alpha. This snapshot keeps its original tag and APK for reproducibility. It uses a separate debug application ID and is not an update to the signed alpha app.
Use alpha 3 for current desktop and signed Android downloads. Follow its upgrade instructions: back up the stopped gateway workspace, retain the same data path/key, and install the signed APK in place without uninstalling or clearing data.

Install on your computer
Download and fully extract the archive for your computer. Node, npm, Git and Docker are not required.

Your browser opens to http://127.0.0.1:4400. Create your workspace and passphrase, then open Connections. Start with a folder of notes or an Obsidian vault; no AI account is required for local search. Keep the launcher running while using the portal.
These are unsigned portable desktop downloads. Your OS may ask you to review them before opening. Workspace data lives outside the extracted program directory. See the desktop setup, diagnostics and upgrade guide.
Android testing
Install Orchestrator Android alpha 2. It is signed with the same alpha key as alpha 1, so it can update that installation. Android 8 or later and an updated System WebView are required.
Run the gateway on your computer and connect the phone using USB forwarding or private HTTPS/Tailscale. The computer must stay awake and reachable. Follow the Android setup guide. This is a direct testing APK, not a store submission.
New connections
- Local folders and Obsidian: read-only indexing, source references, nested notes and visible coverage limits. Original files are unchanged.
- Notion: a read-only internal connection for explicitly selected pages. Child pages must be selected separately. Revoked access removes cached content on refresh. Knowledge guide.
- Grok Bot: prepare and copy a task, import a returned JSON/text file, review its preview, and save it as a claimed report. Corrections are copied back into Grok Bot. Automated chat and runtime monitoring are not included. Handoff guide.
Validation and limits
66 application tests, 31 browser journeys (three intentional platform skips), 11 Android emulator journeys, and native desktop bundle checks on all six targets. Debug and signed Android release builds passed unit tests and lint; the actual signed APK passed native installation, session persistence and offline recovery. Desktop checks run with system Node/npm/Git unavailable and verify packaged licenses, file checksums, private setup, stable storage and safe process control.
Visual review covered desktop/phone layouts and the Android connection and report flows. Real Notion credentials were not used; validate a small authorized page set during first use. Physical-phone and broader nontechnical-user onboarding remain alpha acceptance work. Desktop signing/notarization, automatic updates and background services are not included.
The attached SHA256SUMS.txt covers every downloadable application archive and APK. The desktop bundles also contain a file manifest and dependency licenses. QA record · PR #8.

A signed Android alpha for direct installation and founder testing. This is a private client for the Orchestrator gateway running on your computer; the computer must remain on and reachable.
Download orchestrator-0.1.0-alpha.1.apk below. Android 8.0 or later with an updated Android System WebView is required. Device acceptance covers Android 14 and Android 16 emulators; physical-device testing remains the next step.
Installation and gateway setup · QA evidence and limits
For the quickest connection, start the gateway, connect the phone by USB with debugging enabled, run adb reverse tcp:4400 tcp:4400, and enter http://127.0.0.1:4400 in the app. The setup guide also covers private HTTPS through Tailscale Serve.
The APK is non-debuggable and signed with the dedicated alpha key. SHA256SUMS.txt identifies the exact tested binary. Future alpha updates must use the same signing key to preserve phone-local settings.
This is a prerelease. Live configured assistant integrations, physical OEM behavior, TalkBack and full retention/deletion controls still need acceptance. Use synthetic examples first. No Apple App Store or Google Play submission has been made; either requires the owner's later approval.
