Proactivity surface: relanguage to commit-graph semantics (HANDOFF-PROACTIVITY-COMMIT-LANGUAGE)

Presentation-language correction to the merged PR #63 proactivity surface. Canonical spec: docs/plans/console/31-HANDOFF-PROACTIVITY-COMMIT-LANGUAGE.md — read it in full before starting; this issue is the tracker, the doc is the law. Backend contract (wiring channels 1–4, enumerated mutations, receipts, grant/budget boundaries, PG gates, elkjs layered layout) is unchanged. Named choices in the doc are requirements.

The model

The standing program renders in git semantics. The mapping is exact:

Upstreams (adopt-and-edit, per decision 8's correction — supplied component code is the implementation starting point): @jalco/commit-graph for the graph language, @jalco/repo-card for the card language. Retoken everything to --ij-* and the speaker registers; verify the jal-co/ui license at adoption and record it in the ledger.

Deliverables (acceptance criteria in the doc)

• P1 Adopt + retoken both components; ledger rows updated with license recorded
• P2 Graph relanguage: commit-row nodes, lane-colored curved rail edges, join-as-merge, firing lights lineage + appends execution commit; elkjs + PG gates stay green
• P3 Cards relanguage on repo-card grammar; all state chrome (permission, grant, spend, degraded, over-budget) carried into slots/badges; no hand-rolled card remains
• P4 Typography law: Titles = Volkorn (Manrope = Human / IBM Plex Sans = Agent), machinery Jetbrains mono, CI assertion that accidental face variation fails the build
• P5 Candidate (dashed, ahead of HEAD) and execution-commit states against the existing ProactivityStore fixture seams
• P6 Baselines regenerated both themes at 1280/1440 (merge join, candidate state, lit firing) + the PR feat(console): editable proactivity graph surface (SPEC-PROACTIVITY-GRAPH-SURFACE) #63 follow-up: harvest and commit the -linux.png baselines so the visual gate runs green on ubuntu

Notes for the implementing session

• Decision 12: stripe icons are provisional — this surface adds no new glyphs.
• 14-HANDOFF-CONSOLE-DIMENSIONALITY is in force: register tokens only, token manifest governs, no component-minted tokens.
• Verify-first rows in the doc cover: jal-co license, commit-graph rail-renderer extractability vs. reimplementation for React Flow edges, shadcn registry add path (first registry consumption in the console), ProactivityStore fixture shapes, and which PR feat(console): editable proactivity graph surface (SPEC-PROACTIVITY-GRAPH-SURFACE) #63 assertions update by design.

Origin note: this direction (commit-graph + repo-card, programming-by-commits) was given verbally before PR #63 and never entered the written record — the doc's closing section records the drift lesson as a standing rule.

Follow-up correction after PR #85: the commit-language model landed but the surface still reads bland/flimsy/stiff. Root-cause diagnosis and the correction pass are specced in docs/plans/console/32-HANDOFF-PROACTIVITY-MATERIAL-AND-DENSITY.md — five named causes:

1. Floating in white — no panel structure/seams (dimensionality X3 was never applied here)
2. Density inversion — phone whitespace at desktop width; broken type ramp (16px serif → 11px mono with nothing between)
3. Repo-card skeleton without material — no kind tiles, no stat glyphs, no badges
4. Color as tinted words — speaker registers shipped as colored 11px text instead of structural rails/tiles/faces
5. Administrative chrome repetition — six Disable buttons + the five-box source farm

Plus the compile-input regression: the screen-length "I want help with something" strip → restored as a measured-width, labeled, bounded affordance (never resembling the Composer, per decision 6).

Canvas ruling: canvas cures texture, not structure — it enters at exactly three points (board grain, spend-meter/fired-sparkline micro-draws, graph rails) and nowhere else. Deliverables Q1–Q6 with acceptance criteria in the doc, including the grayscale-authorship assertion and the colored-words scan.
