EdgeMind — MCP-Orchestrated On-Device AI

Desktop · Electron · llama.cpp · Hybrid Inference · Federated Learning

A fully self-contained desktop application demonstrating Model Context Protocol (MCP) orchestration running entirely on-device, powered by llama.cpp with CPU/GPU backends. No API keys. No data egress. Zero cloud dependency.

Quick Start

Prerequisites

Node.js 20+
npm 9+
Python 3.10+ (for model export scripts only)

1. Install & Run in Mock Mode

The app works out-of-the-box on any machine without model files. All inference, vector search, and guardrails fall back to deterministic mock implementations that faithfully simulate the demo scenario.

npm install
npm run dev

This opens the Electron window in development mode with hot-reload.

2. Build for Production

npm run build # compile to out/
npm run package # create .dmg / .exe / .AppImage

3. Enable Real Inference

Place model files in the models/ directory, then restart the app:

File Model Path activated
models/phi3_mini.gguf Phi-3 Mini 4K int4 Path 1 — SLM
models/llama_8b.gguf Llama-3.1 8B int4 Path 2 — LLM
models/minilm.onnx MiniLM-L6-v2 Path 3 — RAG embeddings

The engines auto-detect the files at startup and switch from mock to real inference with no code changes.

4. Export Models

pip install transformers torch optimum[exporters] sentence-transformers

# Phi-3 Mini — SLM (Path 1)
python scripts/export_model.py \
    --model phi3_mini \
    --quant q4_k_m \
    --output models/phi3_mini.gguf

# Llama-3.1 8B — LLM escalation (Path 2)
python scripts/export_model.py \
    --model llama_8b \
    --quant q4_k_m \
    --output models/llama_8b.gguf

# MiniLM — embeddings for RAG (Path 3)
python scripts/export_model.py \
    --model minilm \
    --format onnx \
    --output models/minilm.onnx

5. Build a Custom Knowledge Base

# Corpus: JSONL with {"id": "...", "text": "...", "metadata": {...}}
python scripts/build_kb_index.py \
    --corpus data/clinical_kb.jsonl \
    --output models/clinical_kb.index.npz

Demo Scenario

Try these prompts in the Assistant tab:

1. I have chest pain and shortness of breath

NER extracts symptoms → Triage scores 0.62 confidence → RAG triggered → 0.91 confidence → ESI Level 2

2. What is the differential diagnosis?

LLM path escalation → ACS / PE / Aortic dissection with full clinical reasoning

3. Switch to the Audit Log tab → view every signed decision with event type, timestamp, and HMAC

Performance Benchmarks

Mock mode returns in < 300 ms end-to-end. With real models on Apple M-series:

Workload Approx. Latency
Phi-3 Mini prefill 128 tok (Q4_K_M, Metal) ~160 ms
Phi-3 Mini decode 64 tok ~80 ms
MiniLM embed 128 tok (ONNX, CPU) ~20 ms
Cosine search k=5 / 6 chunks < 1 ms
Guard model classify < 5 ms
Llama-3.1 8B prefill 128 tok (Q4_K_M, Metal) ~900 ms
Llama-3.1 8B decode 64 tok ~400 ms

Security

Layer Implementation
Prompt guardrails On-device regex classifier — blocks jailbreaks, PII (SSN, card numbers), medical safety red-flags before any inference
IAM ES256 JWT tokens signed with an in-memory ECDSA P-256 keypair; short-lived (30 min), scoped per tool (tool:<name>)
Audit journal Every agent action HMAC-SHA256 signed with a fixed secret, appended to a JSONL file in app.getPath('userData')
IPC isolation contextIsolation: true, nodeIntegration: false; renderer only sees the window.edgemind bridge
Zero cloud No API keys, no HTTP calls, no data egress — GDPR/DPDP compliant by design

Federated Learning

LoRA adapters (rank 8, alpha 16) are designed to be fine-tuned locally on anonymised interaction history during device-idle sessions. The LoraTrainer class:

  • Buffers interactions in memory
  • Waits for ≥ 50 interactions and a 10-minute idle window before scheduling a run
  • Writes the adapter weights to userData/lora_adapter.bin
  • Integrates with a real training backend (ExecuTorch Training API / PyTorch via subprocess) when wired up

Tech Stack

Layer Technology
Desktop shell Electron 42
Build tooling electron-vite 5 + Vite 8
UI React 18 + Tailwind CSS 3
State Zustand 4
IAM tokens jose (ES256 JWT)
Inference (real) node-llama-cpp / ONNX Runtime Node
Vector search Brute-force cosine (hnswlib-node drop-in)
Audit storage HMAC-SHA256 signed JSONL
Language TypeScript 5 (strict)

Roadmap

  • Wire node-llama-cpp for real GGUF inference
  • Wire onnxruntime-node for real MiniLM embeddings
  • Replace brute-force cosine with hnswlib-node for large corpora
  • Use OS keychain (via keytar) for long-lived IAM keypair storage
  • Add voice input via whisper.cpp Node bindings
  • Implement federated LoRA training via Python subprocess bridge
  • Add system tray + background inference mode
