Changed
/dev-orchestrator rewritten: Herdr per-step delegation → whole-feature in-session runner. One agent session now executes every phase of a checkpointed feature end-to-end instead of spawning a fresh Herdr worker per PRD step. The per-step design paid pane + session startup per spawn and each worker was amnesiac by construction; Herdr imposed none of it (one agent start is a persistent session), so the protocol, not the tool, was the defect. The Herdr protocol is deleted entirely — HERDR_ENV gating, the degraded dev-resume duplicate, the worker/pane loop, and permission triage are gone; git history and the archived PRD keep it. The session now re-derives position from resume-context plus a direct checkpoint.md read, executes steps under embedded lane rules (fix reversible / pick-and-log local preference / page on the rest), ticks each marker only on the verification it ran itself, and at every gate delivers a recap (impact, choices with forks, evidence file:line + test names, gaps), writes a checkpoint with the decision trail via checkpoint-write, and auto-continues to the next phase without asking. Paging contract: verification failing with no fix after one attempt (the same repair failing twice = stop), architectural preference calls, external/irreversible actions, missing key files, drifted branch. The skill's name, scripts, and CLI surface are unchanged; allowed-tools gains Edit/Write. gate-check's shipped GATE_CONTRACT string stays shared and consumer-agnostic: recap → checkpoint-write → continue, auto-continue for whole-feature runs and ask-and-wait for step-level runs (dev-resume), and gate-check now surfaces PRD parse warnings — an optional warnings field in the --json payload plus WARNING: lines in text output, present only when rows carry unreadable status markers. A new no-herdr guard in tests/test-scripts.sh (targeting the skill's hand-written files — SKILL.md + scripts/*.sh, not the derived bundle copies; FAILs when SKILL.md is missing) pins herdr-independence, observed failing before first trusted pass; README, Codex docs, and CLAUDE.md describe the new behavior; suite at 50 passed / 0 failed.
