Summary

  • ADR-012: Redefines autonomOS around three core concepts — Orchestrator (PM agent as main interface), Projects (logical goals with roadmaps spanning workspaces), Workspaces (physical repos with agent sessions)
  • README: Updated tagline, added Core Concepts section, renamed "project browser" → "workspace browser"
  • ROADMAP: "Now" section refocused on orchestrator foundation — conversation view, workspace rename, project model, orchestrator chat
  • Zencoder research: Analysis of their project-first approach added to docs/research/zencoder/

Test plan

  • Docs review — verify terminology is consistent across all files

Solid vision doc. ADR-012 clearly articulates the pivot from passive dashboard to orchestrator-first — the three-concept model (Orchestrator/Projects/Workspaces) is clean and well-motivated. Zencoder analysis is thorough with good "what not to copy" discipline. Terminology is consistent across CLAUDE.md, README, DECISIONS.md, and ROADMAP.
