What's new
The README was rewritten from a short description into a full reference covering install, updates, and contribution. Highlights:
Install
Expanded from one paragraph to six subsections:
- Prerequisites — pi + Node ≥ 22.19 + peer-dep compat
- From npm (recommended) — global, project-local (
-l), pinned version - Ad-hoc / try-before-install —
pi -e npm:...for evaluation - Manual install (legacy / dev) — symlink/copy approach
- Verify the install —
pi list/pi config/ startup header - Uninstall —
pi remove
Updates (new section, 6 subsections)
pi update --extensions, --all, --models, single-package updates, pinning semantics, and the rollback workflow.
Contribution (new section, 7 subsections)
Local dev setup, project structure, code conventions, typecheck + smoke test, submitting changes, and a maintainer release process that documents the publish + OTP flow plus the Cloudflare Accept-header quirk.
Custom summarizer
Restructured from one dense paragraph into six scannable subsections:
- Required env vars — three of them, all-or-nothing
- Optional env var —
PI_HOTSWAP_SUMMARIZER_PROVIDERand when to override the default - What happens at runtime — provider registration guard,
session_before_compacthook, the{ compaction }return shape, and the empty-summary / thrown-error fallback - Partial configuration — the literal stderr warning, all-or-nothing contract, mirroring of pi's
PI_SUMMARIZER_*semantics - No env vars set — extension is a no-op wrapper around
ctx.compact(...) - Scope — affects every compaction in the session, not just
/hot-swap-compact - Model defaults —

curl -sH "Accept: application/json" https://registry.npmjs.org/@bramburn/ai-compact-hot-swap | headShould report 0.1.1 as the latest version. (Use the explicit Accept: application/json header — npm's CDN may return 404 to non-JSON Accept headers due to a Cloudflare quirk.)
