Patch. Warnings stop being negotiable — a field session rationalized a 522-line PR past the warning, left commits without card refs while asking whether to adopt the convention, and decided a schema unilaterally. Three answers:

Added

  • method_gates.pr_size: block (KJC-TSK-0691): the review rejects deterministically above the budget without invoking the reviewer; KJ_ALLOW_LARGE_PR=1 is the explicit, visible escape. The default stays warn — now worded without ambiguity: an oversized warning is not an opinion: partition, or ask your user.
  • Out-of-AC decisions go back to the user (KJC-TSK-0691): the playbook orders that any design decision the card's acceptance criteria don't cover be recorded as a proposed ADR (kj adr add) and ASKED — never buried in a PR bullet.
  • prepare-commit-msg card stamp (KJC-TSK-0692): kj harden installs a hook that stamps the branch's card ref into the commit subject automatically — POSIX-safe, boundary-matched, respecting the 100-char cap, skipping merges. A convention that enforces itself needs no adoption; the method report's "commits with card ref" squares itself.
