Shape before prose, for every document a human reads
Docs came out as long paragraphs that readers skipped. A new partial, partials/shape-before-prose.md, picks each section's form by its content: comparisons go in tables, flows and state changes go in text-fenced ASCII diagrams (which render the same in a terminal, on GitHub and pasted into Confluence), and prose is kept for the why, tradeoffs and caveats. Each section opens with a one-line answer, and paragraphs cap at three sentences. /docs, /spec, /adr, /research and /pr-message inject it; /research passes it into its agent's brief, since the agent does not carry it. /docs also keeps the stakeholder doc to about one page, and tells /humanizer to keep diagram fences verbatim and return no more words than it received, so the humanize pass cannot undo the trim.
Fix: the announce gate blocked a retry that had added the routing line
gate-announce-honored.js read the reply only from the transcript, but at Stop the transcript can lag the conversation, so a retry that added the missing routing line was blocked again (seen live: the block fired 140 ms after the corrected reply, which the file did not have yet). The gate now also reads last_assistant_message from the Stop payload, which Claude Code documents for exactly this case. check.sh gains a fixture for it.
