Carry task tracker, project state and a resume pointer across compaction.

The compact boundary used to lose anything the summarizer did not re-derive: TodoWrite lists, open items in long-running project trees (peel, breaker, improve), the on-disk task ledger. Each is now captured and written into the card before the model call, so a failure of the small model still leaves the next session with a usable record.

• TodoWrite list taken from the transcript verbatim; disk-ledger fallback under ~/.claude/tasks/ when the transcript carries no write.
• Project state block from peel/breaker/improve harness status calls, gated on their marker files in cwd's ancestors.
• Sibling <card>.summary.md and append-only index at $CLAUDE_PLUGIN_DATA/cards.jsonl (both gated on the data directory existing).
• cwd/.claude/handoff-current.md pointer when the dir is writable.
• Host tag [cli|desktop] in logs, from $CLAUDE_CODE_ENTRYPOINT.
• Classic hooks as a fallback for hosts without the function-hook runtime: pre-compact.sh appends git state and the pointer to the summarizer prompt; session-start-compact.sh re-injects the pointer as additionalContext on compact/resume.

7 new tests (28 total pass). claude plugin validate clean.

v0.5.0 — segue under Codex CLI

segue now runs under Codex CLI and the ChatGPT desktop app, with the Claude Code plugin unchanged.

• Handoff card before compaction — PreCompact renders the rollout transcript and a git census and has codex exec --ephemeral write the card to ~/.codex/handoffs/, on the model you name in SEGUE_MODEL (default: your Codex default), from an empty read-only directory.
• Pointer after compaction — PostCompact injects one developer-context line: read the card, check it against the repository, carry on from "Next steps".
• Hold while subagents run — an automatic compaction is answered with continue: false while SubagentStart/SubagentStop say a subagent is still running; bounded by 96 % of the context (estimated from the rollout's last token count) and SEGUE_HOLD_MINUTES (default 10).
• Guard on new subagents — spawn_agent is refused at or above SEGUE_GUARD_PERCENT (default 90) with the way out.
• Fail-open — any error prints {}; when the model call fails, a card with the running subagents' prompts is still written.

Files: codex/segue.mjs (one Node script, no dependencies), codex/hooks.json, root plugin.json (Agent Plugins format), .agents/plugins/marketplace.json. 17 tests in codex/segue.test.mjs; the Claude Code suite stays at 21.

segue 0.4.0

Two layers on top of 0.3.0, so a compaction no longer loses running subagents. An automatic compaction that comes while subagents of the conversation are still running is held back (the hook answers skip; the engine asks again before each request) and runs once they have answered, with their answers in the transcript; the hold ends at 96% of the context or after holdForAgentsMinutes (default 10). An Agent call from the conversation at agentGuardPercent of the context or above (default 90) is refused with the reason, so the model compacts or hands off before starting it. Both are options; 0 turns either off. /compact typed by hand is never held. 21 tests.

segue 0.3.0

Subagents that are still running when a conversation is compacted are no longer lost silently. Their exact prompts are written into the handoff card (from the transcript, not from the summary model), the card is written even when the summary model fails, and the continued conversation is told to check their output on disk and relaunch what is unfinished instead of waiting.

• Install from the marketplace: claude plugin marketplace add sipyourdrink-ltd/segue, then claude plugin install segue@sipyourdrink.
• A toast names the handoff card after each compaction, or says why the built-in summary ran.
• Card file names carry seconds, so two compactions in one minute do not collide.
• Text after /compact reaches both the summary and the card; it cannot change the card's sections.
• With a censusCommand, the instruction after compaction names that command.
• 10 tests against the engine; CI validates the plugin and the marketplace manifest.
