• Harold project detection — Project inspection now distinguishes between harold, partial, and none instead of treating any repo with src/ as a Harold project.
• Configuration and startup — config.json is now validated with Zod, startup metadata is cached project-locally under .potion-kit/startup-cache/, and npm run typecheck now covers both src/**/* and test/**/*.
• Chat reliability — Interactive chat now reprompts on empty input, rate-limited requests, and repeated identical lookup/read tool calls are deduplicated within a turn with cache invalidation after successful edits or writes.

Fixed

• Reply guard — Completion-claim warnings are now narrower and more intentional. The guard focuses on explicit file-change claims and no longer warns on generic status phrases or explanation-only reply updates.
