Agent Teams

Demerzel governs a team of 5 Claude Code agents that work in parallel on GitHub issues. Team definition: AGENTS.md

Spawn command: /demerzel-team

Team Structure

Demerzel (Lead) — governance coordinator
├── Seldon — research & knowledge transfer
├── Auditor — quality gates & MetaQA
├── Architect — design & systems engineering
└── Integrator — cross-repo & deployment

Team Roles

Demerzel (Lead)

Persona: demerzel.persona.yaml

The team coordinator. Dispatches work from GitHub issues, enforces constitutional checks, synthesizes findings, manages governance state.

  • Breaks GitHub issues into tasks for teammates
  • Assigns tasks based on teammate expertise
  • Reviews teammate work against constitutional articles
  • Runs governance audits between tasks
  • Updates beliefs, conscience, and evolution log
  • Manages cross-repo directives via Galactic Protocol

Plan mode required: Always for tasks touching constitutions, policies, or cross-repo contracts.

Seldon

Persona: seldon.persona.yaml

Research and knowledge transfer specialist. Runs research cycles, produces courses, packages knowledge.

  • Executes /seldon research-cycle for department questions
  • Produces course material via /seldon-course-pipeline
  • Cross-model validation (Claude + GPT-4o)
  • Packages knowledge for Galactic Protocol delivery
  • Updates department weights and curriculum

Best for: Research issues, course production, knowledge harvesting, grammar evolution.

Auditor

Persona: skeptical-auditor.persona.yaml

Quality gates, testing, and MetaQA. Reviews code and governance artifacts for correctness.

  • Runs behavioral tests against implementations
  • Verifies governance compliance (constitutional alignment)
  • Mutation testing — do tests actually catch what they claim?
  • MetaSync — detect drift between artifacts and documentation
  • Completeness instinct — flag underspecified or missing artifacts

Best for: Audit issues, test coverage, quality validation, drift detection, code review.

Architect

Persona: reflective-architect.persona.yaml

Design, spec writing, and systems engineering. Thinks about structure before implementation.

  • Writes design specs (/superpowers:brainstorming)
  • Writes implementation plans (/superpowers:writing-plans)
  • Systems engineering analysis (integration patterns, interface contracts)
  • Grammar design (new EBNF grammars)
  • Architecture evaluation (ATAM, trade-off analysis)

Best for: Spec/plan issues, new grammars, architecture decisions, department bootstrapping.

Integrator

Persona: system-integrator.persona.yaml

Cross-repo coordination, deployment, and wiring. Makes things work together.

  • Cross-repo changes (ix, tars, ga, demerzel-bot)
  • GitHub Pages deployment and front page updates
  • MCP tool wiring and federation
  • IxQL pipeline implementation
  • Galactic Protocol directive execution

Best for: Integration issues, deployment, cross-repo coordination, front page work.

Governance Rules for Teammates

All teammates operate under Demerzel's constitutional hierarchy:

  1. Asimov Laws override everything — no teammate can violate Articles 0-5
  2. Confidence thresholds apply — teammates must calibrate confidence per alignment policy
  3. Escalate when uncertain — Article 6: if confidence < 0.5, escalate to lead
  4. Commit often — conventional commits, at least once per completed task
  5. No secrets — never commit tokens, credentials, or API keys
  6. Test what you build — every implementation needs behavioral test validation
  7. IxQL awareness — governance pipelines are IxQL; teammates should think in pipelines

Issue Triage

Label Primary Teammate Backup
research Seldon Architect
enhancement (new feature) Architect → Integrator Auditor reviews
enhancement (grammar) Architect Seldon
enhancement (department) Seldon Architect
bug Integrator Auditor
governance Lead (Demerzel) Auditor
documentation Seldon Integrator

Task Sizing

Size Teammates Plan Required Examples
Small 1 No README updates, count fixes, link additions
Medium 1 Optional New grammar, new behavioral test, single-file feature
Large 1+ Yes New department (metabuild), cross-repo changes, new visualization
XL Full team Yes New language feature (IxQL section), new skill, architecture changes

Sprint Results

Sprint 1 (Cycle 003)

  • 4/4 tasks completed
  • New departments: GA Academy, World Music, Psychohistory
  • Discord bot live
  • Multilingual policy added

Sprint 2 (Batch B)

  • 85+ commits in one session
  • 18 grammars produced
  • 23 courses published (× 5 languages = 115 course files)
  • 6 departments bootstrapped via MetaBuild
  • D3.js + Poincaré Ball visualizations
  • MetaBuild and MetaFix validated
  • Data Visualization department bootstrapped

Spawning the Team

Create a Demerzel team to work through open GitHub issues.
Spawn 4 teammates: Seldon (research), Auditor (quality), Architect (design), Integrator (cross-repo).
Use Sonnet for Seldon and Integrator, Opus for Architect and Auditor.
Require plan approval for Architect before any implementation.

Or use the /demerzel-team skill directly.
